How to Do a Small Print Run WITHOUT Distribution?

TLDR: What company/companies are best to do a small print run for a limited edition direct-sale only release?

Long Version:

I’m thinking through options for creative crowdfunding. I’m currently unpublished, but I’m hoping to release a book by the end of 2025 or 2026. Between now and then, I have multiple reader magnets I’m planning to drip out and promote. When I’m ready to start the launch cycle of my actual debut novel, I want to launch a kickstarter—but I know I' have a lot of work to do until I’m actually ready for that step.

One idea that came up is to do limited edition print runs for a collection of short stories and/or for my reader magnets. The idea is to create a product for my small list of current readers and to use it as an investment opportunity (all proceeds going to pre-production costs for the actual upcoming debut, including book cover and all the details that would go into launching a quality kickstarter). Like Pre-crowdfunding. The win-win is that my earliest readers could get something super limited edition that may or may not be worth something years from now (and that will stir some excitement among my readership) while I can have enough of a cash bump to put everything I can into the launch of my debut novel, for the kickstarter and for the actual launch day later.

All that to say, I’ve done a little research, but it hasn’t been clear to me where to go for just a small print run. The places I’ve initially seen and heard of are for print-on-demand and for distribution, but I want something way more simple than that.

Have any of you done a small print run outside of distribution? I basically need to know where to look.

Also, is this a terrible idea?

Any insight is welcome!
